Hospitality Operations & Back-of-House Services

The quiet operations partner behind 600 independent hotels and restaurants.

Hospitality operations, perfected end-to-end — from the kitchen pass to the front desk. We fix what breaks your margins so the floor keeps running the way it should.

A note to the operator

We run the back of house so you can run the floor.

Independent hospitality is a craft played at small margins. The dozen details guests actually notice — the linen that arrives pressed, the POS that reconciles at close, the produce contract that holds through August, the schedule that doesn't blow out on a Friday — none of it is the work that puts butts in beds or covers on tables. It is the work that decides whether you make money on the month.

Bayleaf Services is the operations partner that lives in that work. Across 1,840 properties audited since 2014, our 47 specialists have rebuilt labor schedules, renegotiated vendor contracts, integrated PMS and POS platforms, and stood up linen and amenity programs for operators who would rather be on the floor than in a spreadsheet. We are not a vendor. We are the operator behind the operator.

If you run two properties or twenty-five, if your CFO knows your food cost line by heart, if you can hear a side station fall behind from across the room — this work is for you.

After you book the call

Five chapters from first conversation to first savings.

The 30-minute diagnostic call is the entry point. What follows is a deliberate sequence — not a sales motion — designed to put verifiable numbers on the table before any engagement letter is signed.

  1. Chapter I

    Discovery Call

A 30-minute conversation with a Bayleaf partner. We listen to how the property actually runs, where the friction sits, and what the last twelve months of P&L will not forgive. No deck, no pitch.

    30 minutes · no fee
  2. Chapter II

    BOH Audit

Our proprietary Back-of-House framework deployed on-site or remote. Labor schedules, vendor invoices, POS exports, linen weights, par levels — every line item that touches cost of goods sold.

    7–10 business days
  3. Chapter III

    Findings Dossier

A bound document with the audit results, the arithmetic behind each line, and a ranked set of opportunities with estimated savings. You keep it whether or not we ever sign an engagement letter.

    Delivered, yours to keep
  4. Chapter IV

    Engagement Scope

If the dossier makes sense, we write a custom scope — fixed deliverables, fixed duration, fixed fee. No retainer packages, no SaaS tiers, no monthly minimums that scale with your rooms.

    Custom, fixed-fee
Book a Diagnostic Call Chapter I is thirty minutes, on the calendar, with a partner — not a sales development rep.

What we actually do

Six domains inside the back of house.

Listed in operator language. No marketing varnish.

  1. 01

    Labor scheduling & cost engineering

Forecast-based scheduling, service-period labor matrices, tip-credit and overtime exposure, and a weekly review cadence that catches a blown Friday before it lands on the P&L. Average deployment cuts F&B labor cost 14.2% inside the first quarter.

  2. 02

    Vendor contracts & procurement

Produce, linen, chemical, amenity, beverage, and third-party services rebid and renegotiated against your actual usage. We hold the contracts on your behalf or hand them back cleaned up — your call.

  3. 03

    PMS & POS integrations

38 platforms supported in-house, including Cloudbeds, Toast, Lightspeed, and Opera. We map the data flows, fix the breakage at the interface, and reconcile the daily close so the night audit stops being a forensic exercise.

  4. 04

    Linen, amenity & in-room programs

Par levels, rotation, replacement cycles, and the supplier network behind them. The guests notice this one — pressed pillowcases, full amenity trays, and towels that hold up past the third wash.

  5. 05

    F&B cost engineering

Menu engineering against theoretical and actual food cost, pour-cost reconciliation, recipe costing tied to live inventory, and waste tracking that points at the line, not the symptom.

  6. 06

    Pre-opening BOH setup

For new builds, conversions, and reflagged properties — the unglamorous ninety days before opening. Vendor setup, hiring matrices, opening inventories, OS&E, and the operational playbook the GM inherits on day one.

A short note from the founder

Why this firm exists.

I spent twenty-two years on the operator side of independent and small-chain properties — the last eight as a regional GM at a Four Seasons group, the kind of role where you learn the difference between a $40,000 problem and a $400,000 problem by the time breakfast service ends.

Bayleaf Services was founded in 2014 because the independent operators I respected most were losing money on work they did not have time to do, and the firms they hired to help were not run by people who had ever held a pass. Our team is built from operators, revenue managers, and chefs who chose the back office so the people on the floor could keep choosing the guest.

If you are running two properties or twenty-five, and the operational weight is starting to bend the craft work you actually love — that is who we built this for. The thirty-minute call is the door.
