The Framework
Most property walkthroughs end with a stack of observations and no plan. The BOH Audit is structured the other way around: it begins with the data, follows with on-site observation, and exits with a sequenced 90-day savings plan in which every action carries a named owner, a target number, and a review date. The framework has been refined across 1,840+ properties in North America and the Caribbean since 2014 — it is the operating system behind every Bayleaf engagement, not a one-off assessment.
It was written for the operator who has already lived through a couple of consultants, who knows the difference between an observation and a remediation, and who wants the next engagement to begin with proof that the partner has done this work at scale. The audit is the door; everything else Bayleaf does is downstream of what it surfaces.
Five Phases
Four to six weeks from contract signature to findings brief. Each phase has a defined deliverable, a named Bayleaf lead, and a check-in cadence with the operator's team — so you always know what you're seeing and when.
Week 1 · Remote
A Bayleaf lead analyst runs a structured intake covering staffing rosters, vendor master files, the prior 12 months of P&L, and your current PMS / POS exports. We request read-only access where possible; nothing on-property is touched in this phase. The deliverable is a confirmed data room and a signed scope.
Week 2–3 · On-site
Two Bayleaf specialists spend three to five days on property during a representative operating week. They shadow the kitchen pass, the front desk, the stewarding cycle, and the morning turn — capturing shift-level labor behavior, ticket times, and the dozens of small friction points that don't show up in a spreadsheet.
Week 3–4 · Remote
Every recurring vendor agreement — linen, laundry, produce, beverage, third-party delivery, waste, pest, janitorial — is benchmarked against current market pricing and contract terms. Side-by-side comparisons show what you're paying versus what a property of your footprint should be paying, and where the auto-renew or rate-cap clauses are quietly bleeding margin.
Week 4–5 · Remote
Labor, COGS, and contracted services are rebuilt line by line against the observations. We model each lever individually and stacked, so the operator sees both the per-line savings and the realistic combined outcome. Sensitivities are tested — what happens if F&B volume dips 8%, or if a key contract can't be renegotiated this cycle.
Week 5–6 · On-site read-out
A printed, bound document, delivered on-site and walked through with the operator and their GMs. Every finding carries the assigned owner, the target dollar or percentage, the trigger date, and a review checkpoint. If Bayleaf continues into implementation, the same owners carry the work forward; if not, the operator can hand the brief to any internal team and execute cleanly.
